Managing the Hidden Risks of AI in Higher Education: Building Trust, Transparency, and Equity

Artificial Intelligence is not just another technology shift in higher education. It is a structural one. Institutions now have the ability to shape how students explore pathways, make decisions, and ultimately define their futures at a level of scale and precision that was not previously possible.

But with greater access to advanced technology comes a higher standard of responsibility. AI systems are no longer operating in experimental scenarios, they are embedded in the core moments that shape student outcomes each day. And when that happens, the risks are not just technical; they are institutional, ethical, and human.

And so the question is no longer whether to adopt AI and if it will help, but how to do so in a way that preserves trust, advances equity, and strengthens—not replaces—the human relationships at the center of education.

As AI becomes foundational to the student experience, here are five critical risks teams must actively manage:

1. The Risk of Losing Human Connection

One of the most misunderstood ideas about AI is that it can replace human interaction. In reality, education is built on relationships: the mentors, guides, champions, and connectors who help students navigate complexity and feel seen along the way. Everyone remembers their experience with an advisor from college, not a chatbot they used.

A chatbot cannot help a student navigate a personal crisis, deal with anxiety about choosing a major, or understand the nuances of financial hardship. Relying on a chatbot for socio-emotional support only exacerbates students’ sense of loneliness and stress, which can further lead to stopping and dropping out.

And so it is important for teams to map out what tasks AI is great at and should support, and what tasks are critical for human intervention. For example, planning and information gathering tasks are great use cases for AI and low risk.

2. The Risk of Biased and Inequitable Outcomes

AI systems learn from data, but if that data reflects existing societal or institutional inequities, bias can be amplified.
Imagine an AI system recommending biology to a student because “students with your background” tend to do well in that field. If that recommendation is based on demographic patterns, not interests, skills, or aspirations, it limits opportunity rather than expanding it.

Bias in AI isn’t just about what data we use; it’s also about what data we choose not to collect. Sensitive attributes like race, gender, income level, or geography can unintentionally shape predictions in ways that disadvantage certain groups. To ensure your AI system isn't perpetuating bias, make sure to:

  • Avoid collecting unnecessary demographic data.
  • Focus on forward-looking data collection - data relating to interests, skills, and goals.
  • Regularly test recommendations for fairness and document the process in detail.

3. The Risk of Losing Student & Community Trust

Transparency is the foundation of accountability and trust.

If an AI system recommends a course, a major, or a career path, both the student and the advisor should be able to understand why. Transparency means clearly communicating the reasoning behind AI-driven insights. It’s about showing the relevant data points and explaining the logic behind each recommendation in an accessible language. 

Opaque or “black box” models make it impossible to verify whether advice is fair, accurate, or appropriate. If a student doubts the advice, they may not continue to engage with the software.

And once trust is lost, it’s nearly impossible to rebuild.

4. The Risk of Weak Data Governance and Non Compliance

AI systems operate within the boundaries of the data they are given. When that data is fragmented, outdated, or inconsistently governed, the risk extends beyond technical inaccuracy to institutional non-compliance.

In higher education, reliance on incomplete academic records, misaligned system data, or unverified inputs can result in inaccurate representations of degree progress, dissemination of outdated policies, and misinformed student guidance. These failures introduce not only student success risks, such as delayed time to degree or increased stop-out rates, but also compliance vulnerabilities tied to data accuracy, data disclosure, and ethical usage.

Thus, institutions must establish and enforce a structured data governance framework that includes:

  • Standardized data definitions: Clearly defined data models, consistent taxonomies, and accountable system owners
  • Ongoing data validation and quality controls: Regular audits, automated validation checks, and monitoring processes to ensure accuracy and completeness of records.
  • Access controls: Role-based permissions and formal policies governing who can view, modify, and distribute data.
  • Auditability and traceability: Systems capable of tracking data lineage and decision inputs to support institutional review and compliance reporting.

5. The Risk of Fragmented, Limited Operational Oversight

AI adoption in higher education is moving faster than institutional capacity to oversee it. Unlike industries such as banking, which operate under strict compliance frameworks for algorithmic accountability and have significant budgets to support such mission critical initiatives, higher education systems currently lack clear staff and systems level support.

As a result, institutions are relying on small, overstretched teams with limited expertise to manage complex AI systems that influence admissions, advising, and student support. This creates gaps in oversight, inconsistent monitoring, and limited continuity, leaving decisions susceptible to bias, misalignment with policies, and erosion of student trust.

Proper governance requires more than deploying technology, it requires dedicated expertise and ongoing stewardship: auditing algorithms for bias, verifying recommendations against institutional policies, safeguarding student data, and ensuring explainable outputs so decisions can be reviewed and challenged. Without sufficient staffing or continuity, these processes can fall behind, putting both students and the institution at risk.

To mitigate these risks, institutions must establish clear AI governance frameworks that include:

  • Regular model audits and performance reviews to maintain reliability over time
  • Comprehensive bias testing and documentation to ensure equitable outcomes
  • Defined roles for ethics and compliance with accountability across teams
  • Sustainable oversight plans that account for staff turnover and expertise gaps
